Hey Jim, that was a good podcast! Great memories that made me chuckle a few times.
I'm also a big believer in 3 Amigos. I've run into scenarios a few times where the manager saw the value in 3 Amigo's after a while but said "hey that's great but why can't we have the 3 Amigos in the previous sprint and know that we underestimated the story before the sprint started and we had the 3 Amigos". In my view you usually haven't figured out who will work on a user story before the sprint starts. The big requirements related questions should already have been asked during backlog grooming. It's difficult to devote enough time to dig into the code / tests until you know who will work on the story and really start thinking how you will implement this / how you will test this.
I know some people favor 3 amigos even before the sprint planning, what's your take on when a 3 amigo's conversation is the most effective?
